Meaningful Metrics

Measure what matters for scale decisions:

Business outcomes, not just technical metrics
User behavior, not just satisfaction surveys
True costs, including hidden ones
Time required for various outcomes

Pilot Structure

Define hypotheses - What do you need to prove or disprove?
Design for learning - How will you answer your questions?
Set success criteria - What results justify scaling?
Plan for failure - What would prove the approach doesn't work?
Build in review - Scheduled decision points for go/no-go
